Webtoon Translation
MAnagement SSystem
Hello GCON STUDIO This is Team. Not long ago, Gicon Studio had a project with Y Communications, a company that localizes digital content such as webtoons, web novels, and games into various languages, so I'd like to introduce it.
Gicon Studio Services
There are probably people who only know Zicon Studio as a service that uses a comparison of translators.
We are Translator comparison service Not only that, Document translation, platform service translation, video translation, webtoon translation rattan Translation content production houseWe are providing services based on artificial intelligence to provide a better experience for those who directly or indirectly create translated content based on this worldview.
The project I'm going to introduce this time is “Wicomucation,” which translates the most webtoons in Korea, and is also good at it Establishing a translation project management system dedicated to webtoonsThis is a project I'm doing.
A project management system (Project Management System) is usually referred to as a PMS. The project management system service used by our Gicon Studio team is Github (Github). I tried to use Jira (Jira) and confluence (confluence), but I couldn't get out of Github (Github) due to major updates to the Github (Github) project management function. Since the project is operated based on software, I am using Github (Github) because the project is managed in such a way that the source code reflecting each issue is closed (Closed) only after being released (Released).
Before explaining the project, I will briefly explain the terms frequently used when translating webtoons.
Basic terms related to webtoon translation
CP company: A company that provides webtoons. This includes companies such as Lezhin Comics and Naver Webtoons.
PM: I'm a project manager. The person in charge of the schedule and quality of the project.
Project (work): A project is a unit of work. For example, you'll create a project with a work called Demon Slayer.

inspector: A person who checks the content that has been translated and edited.
Payment Officer: This person is responsible for paying partners such as translators, caterers, and inspectors based on work details and unit prices. It is responsible for checking details related to money and sending money.
Webtoon translation process
The webtoon translation process can be broadly divided into 7 parts. However, the actual work can be further broken down here.
Examples include classifying manuscripts that have been received by company and checking whether incorrect manuscripts have been received.
Even in the translation process, PM requests work from a translator, and the translator can process the translation, and once completed, the PM checks it and delivers it to the next worker.
If that happens
1. Project (work) settings
A. Artwork information settings
B. Workteam formation
C. Set delivery schedule
D. Configuring a settings book
2. Supply and demand of manuscripts
A. Receive manuscripts via email/messenger/NAS
B. Confirmation of submitted manuscripts
C. Recurring manuscript registration (movement and classification)
3. version
A. PM assigns tasks to translators
B. Starting/completing translator work
C. Submit translations to PM
D. PM confirms the translation
4. composing
A. PM assigns tasks to diners
B. Starting/completing the catering task
C. Submit the meal details to PM
D. Check the contents when PM has eaten
5. inspection
A. PM assigns tasks to reviewers
B. Initiate and complete reviewer tasks
C. Submit inspection details to PM
D. PM confirms inspection details
6. deliveries
A. Convert to shipping address file format
B. Upload to the shipping site
C. Project (work) task completion processing (task completion processing for each cycle)
7. Settlement
A. Settlement of income/expenditure by project (work)
B. Check the amount spent by job
C. View work details and amounts by worker
D. Generate and send invoices
E. Check the invoice
F. Payment processing
The webtoon translation process seems quite complicated than you might think.
In other words, you can think of it as a reason why a process is necessary for a large number of translation projects. You can think of how to solve this process as determining whether the quality is good or bad. Since we have carried out this process, I think we can secure a certain level of translation quality.
Anyone can produce high quality on a one-off basis, but what maintains stable quality is a process-based translation company. If you are a client, you can think of it as a reason to look for a translation company like this.
In fact, the webtoon translation process can also be further broken down into business units.
“No, something more subdivided?” You can do it, too. Yes, I have it. There's a communication part.
You can think of the process of sending, receiving, and confirming that an email has been received as an addition to the detailed process.
If you look at it that way, it takes about 80 to 100 actions to end a project.
Project progress episode
What led to the start of the Y Communications project?
It's the same everywhere, but work is meant to be concentrated in places that are good at it, right? Y Communication is also working with Gicon Studio to respond to the significant increase in the number of webtoons translated.
I think the main goal of this project is to be able to process a large number of projects without time delay while maintaining translation quality.
What did you care about the most while working on the project?
“Familiarity,” “Automation,” and “Measurement (recording)”I can tell you that.
There was an environment that hundreds of people were already using. Folder-based, Excel-based, messengers, and e-mails were traditional work environments. We wanted to maintain the existing work environment as much as possible, and maintain the same usage flow as much as possible where we couldn't maintain it. One of the previous examples was an experience where it was developmentally well made, but users were unable to adapt because they weren't used to using it, so they didn't use it. So the whole team thought and made it so that it was a familiar service so that it could be used right away.
Automation was applied in three main areas. One Reminder areaThis is it. It was developed so that the next worker can immediately start working by automatically sending an email based on the progress of the task. It's trivial, but we decided that even if we just send notifications automatically, we could reduce work by 10 to 15% and finish the project just as quickly.
The other one ReschedulingIt's the automation of For example, if you were to manage the delivery schedule for 100 works and 200 episodes this week, there was a process where you had to change the schedule of translators, diners, and inspectors for each session according to the schedule of delivery to the CP company as a PM. It took a lot of work to manage this process with Excel. In order to respond flexibly to urgent changing schedules through this project, we have carefully developed the automation part.
last Automatically calculate the details of tasksSo every end of the month Automatically generate payment statements and send them to workersI even automated the part I did. The process of organizing and checking the work details for hundreds of workers by each PM and payment manager is now automated with just a few clicks, and the process has been greatly improved.
If you can't measure it, you can't manage it.
If it can't be measured, it can't be managed; if it can't be managed, it can't be improved. -Peter Drucker
Business scholar Peter Drucker (Peter Drucker) said this. As I mentioned before, translating webtoons takes a number of steps to complete. These courses have created a foundation for accurately understanding how long each course took. Since each account is accessed on a single website and the work is carried out, it is possible to measure and manage how long each process takes, the overall project progress time, and the time for each process. This made it possible to find inefficient sections, derive improvements, and upgrade.

I hope this post helps you understand the webtoon translation process.
If the response is good, I'll look for part 2. 😄
I hope this post will be useful for those who are interested in the webtoon translation and process,
We'll see you in the next post. 🍀
